Module 1

🧰 The Business of Leather

Africa keeps a huge share of the world's cattle, sheep and goats, and captures a far smaller share of the world's hides and skins, and a smaller share again of the world's leather. This module shows you exactly where that value leaks away, using the measured figures from FAO and UNIDO programme evaluations, and shows you which rung of the value ladder you are standing on. Every price in the reference material for this course is pre-2010 or unverified, so this module teaches a costing method and sends you out to price your own market this month.

Africa Has the Animals, Not the Hides

Start with the fact that should shape every decision you make in this trade. Africa holds roughly 523 million head of cattle, sheep and goats combined. That is about 16.7 percent of the world total. One animal in six on this planet is standing on African ground.

Now look at the hides. Africa's hide and skin output is 113 million pieces a year, against a world total of 1,059 million pieces. That is a 10.7 percent world share.

Read those two numbers side by side. Sixteen point seven percent of the animals. Ten point seven percent of the hides. Africa is losing about a third of the hides it should be producing, before anybody has tanned anything, dyed anything or sold anything.

Break it down by animal, because the gap is not the same everywhere.

  • Cattle: Africa has 180.7 million head, 12.6 percent of the world's cattle. It produces 17.8 million bovine hides, 6.4 percent of the global total. The hide share is about half the animal share.
  • Sheep: 177.7 million head, 16.1 percent of the world's sheep. Output is 50.3 million sheepskins, 9.8 percent of the global total.
  • Goats: 164.8 million head, 27.7 percent of the world's goats. This is the single largest African share of any livestock category on earth. Output is 44.9 million goatskins, 16.8 percent of the global total.

Goats are the headline. More than one goat in four in the world is African. Africa is the world's goat continent. And still, the goatskin share is only 16.8 percent, well under the animal share. Even where Africa dominates the raw material completely, it does not dominate the hide trade.

So where do the missing hides go? They are not stolen and they are not exported invisibly. They are destroyed, or never collected at all. A hide is lost to the value chain in four ways, and every one of them is preventable:

  1. It is never taken. The animal is slaughtered at home, in the bush, at a wedding or a funeral, and the hide is eaten, burned, thrown away or used as a mat. No collection system reaches it.
  2. It is ruined at flaying. A careless knife cuts through the grain layer, and the hide drops grades or becomes worthless. This is covered in full in Module 3.
  3. It rots. A green hide starts to putrefy immediately, and in tropical heat the curing window is measured in hours, not days. Module 4 covers this.
  4. It is damaged before slaughter. Ticks, brands, thorn scars and disease lesions all cut permanent holes in the most valuable layer of the skin.

None of those four is a problem of geography, climate or luck. Every one of them is a problem of knowledge, timing and organisation, and every one of them can be fixed by people who know what they are doing. That is the whole reason this course exists.

Here is why this matters to you personally, and not just to a government statistician. Every hide that never reaches a tannery in usable condition is a hide that could have been bought, cured, tanned and sold by somebody local. The missing third is not a fixed loss the continent has to live with. It is unclaimed raw material lying in your own district, and in most places nobody is competing hard for it, because nobody has been taught what it is worth.

One honest warning about these figures. They come from an FAO Committee on Commodity Problems paper on the African hides, skins and leather sector, and it is not a recent document. A current, post-2020 African leather trade statistics source could not be obtained for this course. So treat these percentages as showing the shape and size of a long-standing structural problem, which they do reliably, and not as this year's exact numbers. The gap is real and it has been measured more than once, twenty years apart, by two different bodies. Lesson 4 shows you the second measurement.

Do this today: go to your nearest slaughter slab, butchery or market slaughter point and ask one question - what happens to the hides here. Write down the answer, who takes them, what they pay, and how many are simply thrown away.

The Value Ladder and Where You Stand On It

Raw hide is the cheapest form leather ever takes. That single sentence is the business case for this entire course.

Every step of processing adds value. Curing adds value. Tanning adds a great deal more. Finishing adds more again. Cutting and stitching into a product adds the most per hide of all. An operator who sells raw hide gives every one of those steps away to whoever buys it, and buys none of them back.

Here is the ladder, rung by rung. Learn it, because the rest of this course is simply a walk up it.

  1. The live animal. Nothing has been done yet, but the hide's fate is already partly sealed. Ticks, brands, thorn scars and disease lesions are already in the skin. Flaying quality is decided here too, by whoever will hold the knife.
  2. The green or raw hide. Flayed, still wet, still essentially a piece of meat with hair on it. It has a curing window measured in hours in tropical heat, not days.
  3. The cured hide, salted or dried. Preserved for transport and storage. Correct salting can lengthen storable life very substantially. Poor curing destroys the hide before a tanner ever sees it. This is the cheapest rung on which a small operator can actually add real value, because it needs salt, a rack and knowledge, not a drum.
  4. The pickled pelt. Soaked, limed, unhaired, fleshed, delimed, bated and pickled, ready to tan. Most of the weight and all of the hair is gone. This is the point of no return for many defects, because you can no longer see or fix what the hide arrived with.
  5. The tanned crust - wet-blue if chrome-tanned, vegetable crust if bark or wattle tanned. This is the export commodity most African raw material becomes, at best, today.
  6. The finished leather. Retanned, dyed, fatliquored, dried and surface-finished. Full leather value is realised only here.
  7. The leathercraft product. Cut, stitched and sold. Highest value per hide, but the smallest and most local market reach unless you organise the selling.

Now the honest part, and it is the most important paragraph in this module. The single most useful number for you - the actual price step between each of those rungs, in your own market, this month - is not in this course, and it cannot be. No current African price for raw hides, wet-blue, finished leather, tanning chemicals or leathercraft products was obtained from a source of adequate quality when this course material was compiled. Every price figure available is from before 2010. Lesson 5 teaches you how to build the number yourself. Anyone who hands you a universal price for a hide is either guessing or selling you something.

What is teachable, and what the evidence supports fully, is the structure. At every rung on that ladder, a small-scale African operator is currently forced to sell out, and the buyer standing on the next rung up captures the next rise in value. That pattern has been measured by FAO and by UNIDO, at national scale, twenty years apart, and it holds.

So how do you use the ladder? Three ways.

First, locate yourself honestly. Most people reading this are somewhere between rung 2 and rung 3. Say so plainly, on paper, without flattering yourself.

Second, look at exactly one rung up, not five. The person collecting green hides should be aiming to cure properly and sell cured, not dreaming about a chrome tanning drum. The step from rung 2 to rung 3 costs salt, a drying frame and discipline. The step from rung 4 to rung 5 costs a tanning vessel, chemicals and a great deal of safety training. Climb one rung at a time and finance each rung from the last one.

Third, watch what happens to defects as you climb. A defect that appears at rung 1 or rung 2 travels all the way up with the hide and is paid for at every rung. That is why Modules 3 and 4 - hide quality and curing - sit before any tanning module in this course. Fixing the bottom of the ladder is cheaper than any equipment you can buy at the top of it.

One last point about the top rung. The highest value per hide sits in finished leathercraft, but that rung has the smallest market reach unless the selling is organised. Do not assume the top of the ladder is automatically the right place for you to stand.

What Better Collection and Better Grading Are Worth

It is easy to say that quality pays. It is far more useful to see it measured. National programmes in three African countries put numbers on exactly this, and those numbers are the strongest business evidence in the whole course. Read them carefully, and read the warning at the end just as carefully.

Ethiopia, and the collection problem. Only about 37 percent of expected cattle hide production was actually being collected. Nearly two hides in three were never reaching the value chain at all. A programme calculated what would happen if collection improved by just 20 percentage points - not doubled, not perfected, just moved from about 37 percent to about 57 percent. The answer was 220,000 additional hides a year recovered, worth an estimated 3.3 million United States dollars a year in additional export value, valued at 60 US cents per square foot for wet-blue.

Now the part of the Ethiopian story that proves collection is a solvable problem and not a fact of nature. In the same target area, at the same time, sheepskin and goatskin collection was already running at about 95 percent of expected production. Same country, same roads, same climate, same people. Cattle hides at 37 percent, small stock skins at 95 percent. The difference is organisation and habit, not geography.

Kenya, and the grading problem. Kenya was exporting about 1 million hides a year as wet-blue, at a price range of 59 to 72 US cents per square foot. A 5-percentage-point improvement in the proportion of hides reaching the top wet-blue quality grade was projected to be worth 1.75 million US dollars a year in additional foreign exchange.

Sit with that. Five percentage points. Not doubling output, not building a new tannery, not finding a new market. Just moving one hide in twenty from a lower grade to the top grade. On a national scale that is worth over a million and a half dollars a year, and the work that achieves it is knife technique, curing discipline and tick control.

One plant-level figure makes the same point at a scale you can picture. At Sagana Tannery in Kenya, after equipment rehabilitation, hides processed to the top quality grade commanded up to a 20 percent price premium over standard wet-blue. That is the clearest single link in this course between grade and price. It is a plant-level, pre-2000 figure and must not be quoted as a current premium, but it tells you the direction and roughly the order of size.

Malawi, and the processing problem. At the time of the same evaluation, about 75 percent of Malawi's hides and skins left the country raw, and only about 25 percent were processed through a tannery. Three hides in four leaving at the bottom rung of the ladder. That is a near-total gift of the processing value-add to whoever bought the raw material abroad.

Now the warning, and it is not a formality. Every price figure in this lesson comes from a UNIDO programme evaluation and is old, pre-2000 data. The 60 cents per square foot, the 59 to 72 cent range, the 3.3 million and the 1.75 million are all historical. They are printed here for exactly one reason: to show you the size and direction of the value gap, at national scale, measured by a real programme. They are not current prices and you must never build a plan, a budget or a loan application on them.

What can you actually take away and use?

First, the leverage ratio, which does not go out of date. Small percentage-point improvements in collection and grading are worth large sums, because they apply to every hide passing through the system. That arithmetic is as true this year as it was then.

Second, the diagnosis. If your district is losing hides, work out which of the three problems you actually have. Is it a collection problem, like Ethiopian cattle hides at 37 percent, where hides exist but never enter the chain? Is it a grading problem, like Kenya's, where hides enter but arrive damaged and downgraded? Or is it a processing problem, like Malawi's, where good raw material simply leaves the country untouched? Each one has a different fix, and money spent on the wrong fix is wasted.

Third, the encouragement. Ethiopian sheepskin collection at 95 percent, in the same country and the same year as cattle hides at 37 percent, is proof that these numbers move when someone organises them.

Do this today: ask three people who slaughter animals in your area - a butcher, a slab operator, a household - what happens to the hide, and count how many of the three answers describe a hide that reaches a buyer. That fraction is your local collection rate, roughly measured.

A Gap Measured Twice, Twenty Years Apart

A single study can be wrong. Two independent studies, twenty years apart, using different data and reaching the same conclusion, are describing something real. Lesson 1 gave you the FAO measurement. Here is the second one, from a UNIDO expert group review convened in Tunis in October 2002, and it found the gap widening rather than closing.

First, the cross-check. The Tunis review found Africa held about 20 percent of the world's cattle, sheep and goats but produced only 14.9 percent of world hides-and-skins output. Compare that with the FAO figures in Lesson 1: about 16.7 percent of the animals, 10.7 percent of the hides. The exact percentages differ because the two bodies counted in different years with different methods, but the finding is identical in shape. Africa's share of hides is well below its share of animals, on both counts.

For cattle specifically the Tunis figure is sharper still: African cattle were 10 percent of the world's cattle but produced only 4.5 percent of the world's bovine hides. Less than half. Cattle hides are where the loss is worst, which agrees exactly with the FAO breakdown in Lesson 1.

Now the three trade findings, and the third one is the one to remember.

Africa's share of world hide and skin exports fell from 4 percent to 2 percent over the period studied. Halved.

Africa's share of world tanning capacity fell from 9.2 percent to 6.8 percent over the same period.

And here is the finding that changes how you should think about this whole business: over that same period, African tanning capacity grew 42 percent in absolute terms.

Read those together slowly. Africa built more tanneries. Africa tanned more leather. Africa's capacity grew by well over a third. And Africa's share of world tanning capacity still fell, from 9.2 to 6.8 percent, because the rest of the world's capacity grew faster.

That is a hard lesson and an honest one. Standing still is losing. Growing slowly is also losing. This is not a sector where you can do a little better each year and expect your position to hold, because your competitors are moving too. It is also, read the other way, an encouragement: the 42 percent absolute growth proves that African tanning capacity does get built, does get financed, and does expand. The base is there.

Now the footwear figure, which is the one that should keep a leather worker awake. Import penetration of African domestic footwear markets stood at 73.3 percent. Of an estimated 506 million pairs of shoes consumed in Africa, 371 million pairs were imported, overwhelmingly from East Asia.

Africa's own hides were leaving the continent raw or half-processed, and coming back as finished imported shoes. That is the value ladder of Lesson 2 running backwards, at continental scale. The raw material goes down and out at the bottom rung, and the finished product comes back in at the top rung, and somebody else took every step of value in between.

There is one genuinely encouraging figure in the same review. Leather and footwear manufacturing contributed 4 to 5 percent of total industrial employment in the eight African countries surveyed. That is a real employment base already in place. This is not a sector starting from zero and needing to be invented. It exists, it employs people, and the question is whether it climbs the ladder or stays at the bottom of it.

Two warnings before you use any of this. The Tunis document is from 2002. Its figures describe a period ending around then, and the trade landscape has certainly moved since. A current, post-2020 African leather trade statistics source could not be obtained when this course material was compiled, and that gap is stated openly rather than filled with a guess. So use these numbers for what they honestly show: that the problem described in Lesson 1 was measured again, independently, by a different body, twenty years later, and found to be structural and long-standing rather than a one-off finding.

The practical conclusion for you is not despair. It is direction. Every one of these figures points at the same opportunity: the value is in processing, the processing is largely happening somewhere else, and the raw material is right here.

Costing Your Own Operation, Not Copying a Price List

There is no price list in this course, and that is deliberate. No current African price for raw hides, wet-blue, finished leather, tanning chemicals or leathercraft products could be obtained from a source of adequate quality. Every price figure that exists in the reference material predates 2010. Printing one as if it were current would push you into a plan or a loan built on a number two decades old.

What this lesson gives you instead is the method, which does not expire. Here it is in one line.

Cost per unit of leather, or per product, equals raw material cost plus all chemical and process cost plus labour plus a fair share of capital and overhead cost, all divided by units of usable output.

Six steps to fill that formula in.

Step 1: cost the raw hide correctly, and include its curing. Salt is not free. Standard wet-salting practice uses 30 to 40 percent salt on the green weight of the hide, and a reduced short-term regime uses about 25 percent. That salt is a budgetable input cost, and beginners leave it out constantly.

Here is the arithmetic worked all the way through. Suppose you cure at 35 percent of green weight, and a green hide weighs 25 kilograms.

  1. Salt needed: 25 kg multiplied by 0.35 equals 8.75 kg of salt for that one hide.
  2. Now go to your own supplier and get the price of one kilogram of curing salt, this week.
  3. Multiply. That is your real, local curing cost for one hide, before any other input.

Be careful with the 25 kg. It is an illustrative round number used to show the arithmetic. No sourced average green weight for African cattle hides, sheepskins or goatskins was available for this course, so you must weigh your own hides on your own scale. The 35 percent is sourced; the 25 kg is not.

Step 2: cost the process chemicals you actually use. Lime and sodium sulphide for liming and unhairing. Acid and neutral salt for pickling. The tanning agent, whether chrome powder or vegetable tannin extract. Dyes and fatliquor for the wet end. Later modules give you the structural list of what is used at each step. No sourced current African chemical price was available, so you price your own local suppliers.

Step 3: cost labour honestly, including your own time at a real rate. A business plan that forgets to pay its owner is not a business plan, it is a hobby budget that will collapse the first time you get sick or take other work.

Step 4: spread capital cost over its realistic working life. A drum, a pit, a fleshing beam, a set of tools or a pair of boots costs money once and serves for several years. An item costing X that lasts N years contributes X divided by N to each year's cost. Be warned: no sourced working-life figure for small-tannery equipment under African operating conditions was available for this course. You must estimate it locally and conservatively, and asking someone who has run a drum or a pit for ten years is worth more than any book.

Step 5: account for yield loss at every stage. This is the step almost everybody skips, and it is the one that turns a profitable-looking plan into a loss. At industrial scale, a large majority of a hide's original weight leaves the process as waste or by-product, not as finished leather. Hair goes. Fleshings go. Trimmings go. Water goes. Splits may go to a lower-value product. Your own workshop will have its own yield-loss profile, probably different from an industrial one, but the principle is universal: usable output is always less than raw input, and it must be measured rather than assumed.

Step 6: divide total cost by actual usable output. In square feet of finished leather, or in finished units of a product. Then compare that unit cost against what the market will actually pay you.

Step 6 is the whole point. If you discover on paper that your costs exceed the price you can get, you have just received the most valuable output a costing exercise can produce, and it cost you nothing but an evening. That is not a discouraging result to be smoothed over. It is a decision made cheaply instead of expensively.

One more discipline. Write the date and the supplier's name beside every price you collect. A price without a date is worthless within a year, and this whole lesson exists because somebody once wrote a price down without one.

Do this today: weigh one green hide if you can, or ask a butcher what one weighs, and get the price of one kilogram of curing salt from a local supplier. Multiply the weight by 0.35 and then by the salt price. That is your first real cost line, with today's date beside it.

Choosing Your Rung and Keeping the Records That Prove It

You now know the ladder, the size of the gap, and how to cost. This lesson turns that into a decision about what you actually build, and the records that will tell you whether the decision was right.

Start with capital, organised by rung, so you only buy what the rung you are climbing needs.

For curing, at rung 3: a curing area with drying frames, a salting floor and drainage. That is nearly the whole list. This is why curing is the cheapest rung to climb.

For the beamhouse, at rung 4: pits or drums for soaking, liming and unhairing, and a fleshing beam with a fleshing knife, or a machine if you have the scale.

For tanning, at rung 5: pickling and tanning vessels, and these must be kept physically separate from the alkaline vessels. That is not a tidiness rule. It is a life-safety rule you will meet in full in a later module, because sulphide liquor and acid liquor must never meet.

For post-tanning and finishing, at rungs 6: post-tanning drums for retanning, dyeing and fatliquoring, drying frames or a drying area, staking tools, and buffing equipment for finishing.

For leathercraft, at rung 7: cutting knives, stitching tools and hardware-setting tools.

Across all of it, two lines that are not optional. Protective equipment: gloves, boots, aprons and eye protection, plus a means of ventilation and a written plan for what to do if hydrogen sulphide is suspected. And measuring tools: a thickness gauge and an area-measurement tool, because you cannot sell or cost leather you cannot measure.

Now the recurring costs, paid over and over: salt for curing, lime and sodium sulphide for the beamhouse, acid and neutral salt for pickling, the tanning agent whether chrome powder or vegetable extract, dyes and fatliquor, labour including your own, effluent and waste disposal, and licensing, environmental permit and inspection fees. Those last ones are set by national authorities and differ by country. This course names no fee and no permit as if it were yours. Ask your own national business licensing authority and your own national environmental authority.

Next, records. Keep five sets, and keep them from the first day, because their value is in the comparison over time.

  1. Intake records. Date, source, animal type, confirmation of how the animal died or that it was inspected slaughter, curing method and curing date. Read that third item again. Confirming the cause of death is not paperwork for its own sake. It is a safety control, and Module 4 explains exactly why a hide from an animal that died of unknown causes can kill the person who handles it.
  2. Process records. Which tannage was used, chrome or vegetable, and the batch's key parameters. A chrome batch and a vegetable batch cannot be finished, dyed or sold the same way, and mixing them up in your own store loses money.
  3. Grading records. The grade you assigned at intake, and the grade and type of leather that batch finally produced. Over a year this becomes the single most useful dataset your workshop owns, because it connects the quality of what you buy to the value of what you sell, and no outside document can supply it for you.
  4. Effluent and waste disposal records. What was discharged, when, and where a permit exists, confirmation that you complied. This protects your business as much as the environment. A workshop with no records has no defence if a regulator ever asks.
  5. Cost and sales records, feeding straight into the costing method of Lesson 5.

Finally, the honest gap, and what you must go and find yourself. No current African leather or leathercraft market price data, demand analysis or export-requirement checklist was available for this course. Four things you must obtain locally:

The current price, in your own district this month, for raw hides, cured hides, wet-blue or crust, finished leather, and finished leathercraft products. That is the price ladder of Lesson 2 filled in with real numbers.

Whether a national hide, skin or leather grading and certification scheme exists where you are, and how it compares with the grading system you will meet in Module 3. Ask your national standards body or leather development authority.

Your licensing and environmental permit requirements, and for anyone selling internationally, the chemical-content requirements of the country you are selling into. Some export buyers apply private industry certification standards even where no domestic law requires them.

And whether a premium exists near you, or for export, for vegetable-tanned or chrome-free leather. Whether that premium is real and how big it is was not established for this course. It is a genuine open question and possibly a genuine opportunity, and the only way to find out is to ask buyers.

1. Africa holds about 16.7 percent of the world's cattle, sheep and goats. What share of world hide and skin output does it produce?

Africa produces 113 million pieces against a world total of 1,059 million, a 10.7 percent share. The gap between 16.7 and 10.7 is hides lost before any tannery ever sees them.

2. Which animal category gives Africa its largest share of world livestock?

164.8 million goats is 27.7 percent of the world's goats, the biggest African share of any category. Even so, goatskin output is only 16.8 percent of world skins.

3. What does the gap between Africa's animal share and its hide share mainly represent?

The hides exist on the animals. They are lost at flaying, lost to rot in the curing window, lost to pre-slaughter damage, or never collected at all. All four causes are preventable with training.

4. Roughly how many bovine hides does Africa produce a year?

17.8 million bovine hides, which is 6.4 percent of the global total, from 180.7 million head of cattle. The 113 million figure is all species combined.

5. Why does this lesson warn you not to treat these percentages as this year's numbers?

The source is an older FAO commodity paper. It shows the shape and size of a long-standing structural gap reliably, and a second independent measurement in Lesson 4 confirms the direction, but it is not a current count.

6. What is the cheapest form leather ever takes?

Raw hide is the bottom of the ladder. Every processing step above it - curing, tanning, finishing, cutting - adds value that a raw-hide seller gives away to the buyer.

7. Which rung is described as the point of no return for many defects?

By the pickled pelt stage the hair and much of the weight are gone, and you can no longer see or correct what the hide arrived carrying. Defects from rungs 1 and 2 are locked in.

8. Why does this course refuse to give you a price for a raw hide?

Quoting a pre-2010 price as if it were current would send a learner into a plan or a loan application built on a number two decades out of date. Lesson 5 teaches the costing method instead.

9. What advice does this lesson give about how far up the ladder to aim?

The step from green hide to cured hide costs salt, a frame and discipline. The step to tanning costs vessels, chemicals and serious safety training. One rung at a time is how the climb is financed.

10. Why do the hide quality and curing modules come before any tanning module in this course?

Nothing downstream restores a cut grain layer or a partly rotted hide. Fixing the bottom of the ladder is cheaper than any equipment you can buy at the top.

11. In the Ethiopian programme, what proportion of expected cattle hide production was actually being collected?

About 37 percent, meaning nearly two hides in three never entered the value chain at all. Sheep and goat skins in the same area were being collected at about 95 percent.

12. Why is the Ethiopian sheep and goat figure of about 95 percent so important?

Same roads, same climate, same people, same year. The only difference is how the collection of each type was organised, which means the cattle figure can be moved.

13. A 5-percentage-point improvement in top-grade wet-blue was projected to be worth how much a year in Kenya?

US$1.75 million a year on an export volume of about 1 million hides. The lesson is the leverage: a small share improvement applies to every hide in the system.

14. At the time of the evaluation, roughly what share of Malawi's hides and skins left the country raw?

About 75 percent left raw and only about 25 percent went through a tannery, giving away the whole processing value-add to the foreign buyer of the raw material.

15. How should you use the dollar figures in this lesson?

All of them come from a pre-2000 UNIDO programme evaluation. The leverage ratio they demonstrate does not go out of date; the prices themselves certainly have.

16. African tanning capacity grew 42 percent in absolute terms over the period studied. What happened to Africa's share of world tanning capacity?

Real absolute growth still lost share because global capacity grew faster. In this sector, growing slowly is losing ground, not holding it.

17. Of an estimated 506 million pairs of shoes consumed in Africa, how many were imported?

371 million pairs, or 73.3 percent import penetration, overwhelmingly from East Asia. African hides were leaving raw and returning as finished imported shoes.

18. Why does this lesson present the 2002 Tunis findings alongside the FAO figures from Lesson 1?

One study can be wrong. Two independent measurements reaching the same conclusion at different times describe something real and long-standing.

19. What share of total industrial employment did leather and footwear contribute in the eight African countries surveyed?

4 to 5 percent is a real employment base already in place. The sector exists and employs people; the question is whether it climbs the value ladder.

20. How should the 2002 figures in this lesson be treated?

The document is from 2002 and the trade landscape has moved. The honest use is to confirm the direction and persistence of the gap, and to say plainly that current figures were not available.

21. A green hide weighs 25 kg and you cure at 35 percent salt on green weight. How much salt do you need?

25 multiplied by 0.35 is 8.75 kg for that one hide. Multiply that by your own local salt price to get a real curing cost per hide.

22. What is the standard salt figure for wet salting a hide?

30 to 40 percent on green weight is the standard practice figure, with about 25 percent for a reduced short-term regime. It is a percentage of weight, so it scales with the hide.

23. Which costing step does this lesson say almost everybody skips?

Hair, fleshings, trimmings, water and splits all leave the process. Usable output is always less than raw input, and a plan that assumes otherwise looks profitable on paper and loses money in fact.

24. You find on paper that your unit cost is higher than the price buyers will pay. What has the exercise given you?

Discovering the plan does not pay costs you one evening. Discovering it after buying equipment and chemicals costs you the business. This is the exercise working, not failing.

25. Why must you write the date and supplier beside every price you collect?

Every price figure available for this course predates 2010 and cannot be used. Your own dated prices are the only ones you can build on, and they need refreshing too.

26. Why must pickling and tanning vessels be kept physically separate from the alkaline vessels?

Mixing sulphide-bearing liquor with acid releases hydrogen sulphide gas. Vessel separation is a safety control, not housekeeping, and it is designed into the capital list from the start.

27. Why is recording how the animal died part of your intake records?

This is an anthrax control, covered in full in Module 4. The intake record is where that control is actually applied, hide by hide, at the moment of purchase.

28. Which record set becomes your most useful internal dataset over time?

No outside document can tell you how your own intake grades translate into your own finished value. Only your own paired grading records, kept over a year or more, can.

29. Where do licensing and environmental permit requirements come from?

These are set nationally and vary. This course states the principle and names the kind of authority to ask, and names no fee or limit as if it were universal law.

30. What does this course say about a price premium for vegetable-tanned or chrome-free leather?

This is stated as an open question and a possible opportunity, not as a fact. No current African market analysis was available, so the only honest answer is to go and ask buyers directly.

Module 1 capstone

Build a Leather Value Position Report for your own business or your own district before you spend money on equipment. Step 1: write down which rung of the value ladder you currently sell from - live animal, green hide, cured hide, pickled pelt, tanned crust, finished leather, or finished product. Step 2: find and record, this month, the price actually paid at the rung you sell from and the price paid at the next rung up, in your own district, with the buyer's name and the date beside each figure. Step 3: work out the gap between those two prices for one hide, and write down what work, what equipment and what time would be needed to climb that one rung. Step 4: count, for one month, how many hides pass through your hands or your local slaughter point, and how many of them are rejected, downgraded or lost. Step 5: cost the raw hide including its curing salt, cost the chemicals, cost your own labour at a real rate, spread your equipment cost over its working life, and divide by your actual usable output to get your true cost per unit. Step 6: compare that cost against the price you can actually get, and write one page saying honestly whether climbing one rung pays, and what you would have to change for it to pay.

Price check, always. Before you buy ingredients, equipment, or commit to a supplier, call three suppliers and compare prices. Prices and ingredient availability vary widely by region and season. This course teaches the method. You confirm the local numbers with your own research and with your veterinarian or animal nutritionist.
