🥛 The Lactation Curve

Milk yield after calving is not a flat line, and a farmer who does not know the shape of the curve cannot tell a normal decline from a problem. This module covers where the peak sits, why first-calving heifers behave differently, why persistency matters more than a spectacular peak, how the dry period is planned backward from a service date, and how to read a curve out of your own notebook. It ends with the single planning table that lets one recorded date run a cow's whole year.

The Shape Of A Lactation

Ask most farmers how much milk their cow gives and they will name one number. But a cow does not give one number. She gives a curve, and if you do not know its shape you cannot tell whether today's yield is good, normal or a warning.

Here is the shape. After calving, milk yield climbs steeply for some weeks, reaches a peak, and then declines gradually, week by week, until the cow is dried off. That is the whole curve: up fast, over the top, then a long slow slope down.

Where the peak sits depends on the cow.

In mature cows, peak yield is reached 40 to 70 days after calving. In first-lactation heifers it does not arrive until 70 to 100 days. A first-calver is still growing herself. Her udder tissue and her appetite are both still developing, so her curve peaks later and flatter than a mature cow's.

Mature cows typically peak about 25 percent higher than first-lactation cows. This matters practically, because it stops you making a bad judgement about a young animal. If your heifer peaks well below your old cow, that is expected and documented, not evidence that you bought badly. Judge a heifer against other heifers, and give her time.

Lactation length is conventionally tracked to 305 days, with the whole lactation commonly running to about 300 days before drying off. That 305-day figure is why breed comparisons are quoted as a 305-day yield, and it is a standard measuring window, not a rule about when your cow must stop.

There is a rough estimating tool worth knowing, usually called the 200 rule. It estimates total lactation yield as roughly 200 multiplied by peak daily yield. In the source that uses it, a peak of 56 kg per day predicts on the order of 11,200 kg for the whole lactation.

Before you reach for a pen, understand where that rule comes from. It is a rule of thumb from a temperate, high-input dairy system with peaks far above anything a smallholder crossbred cow will reach. Whether the same multiplier holds at African smallholder yield levels was not confirmed for this course, so do not treat 200 times your peak as a promise. Use it for what it genuinely teaches, which is that total lactation yield is largely decided by the peak and by how well she holds it afterwards. Those two things, peak and persistency, are the whole curve.

One more figure from the same source, which links this module straight to nutrition. Body condition should not swing by more than about half a body-condition-score point in either direction, roughly 27 kg of bodyweight change, meaning not more than half a point lost in early lactation and not more than half a point gained in late lactation. A bigger swing than that in either direction says your feeding is not matching her stage.

Now, why does any of this matter to you commercially?

Because the curve is what you are actually selling. A cow that peaks at eight litres and falls to two by day 150 and a cow that peaks at seven and is still giving five at day 250 may sound similar when a neighbour asks what they give. They are completely different businesses. The second cow delivers far more milk over the lactation, and, as the next lesson shows, she is also easier to get back in calf.

And because knowing the shape lets you read a problem. If a mature cow's yield is still climbing at day 90, something delayed her. If yield drops suddenly in the middle of the smooth downward slope, that is not the curve, that is an event: mastitis, a feed change, water restriction, heat, or illness. The curve is your baseline, and you cannot spot a departure from a baseline you have never drawn.

So the first job of this module is simply this. Know that milk goes up, peaks in the second month for a mature cow or the third for a heifer, and then declines slowly. Everything else in the module is about managing the height of that peak and the gentleness of that decline.

Persistency Beats A Spectacular Peak

Peak yield gets all the attention. It is the number a farmer quotes to a neighbour and the number a seller quotes to a buyer. But over a whole lactation, and over a whole cow, the more important quality is persistency: how well she holds her milk after the peak, instead of dropping away sharply.

The literature describes persistency in three different ways, and it is worth knowing all three because different people mean different things by the word.

One. The rate of decline in yield between roughly day 100 and day 300 of lactation. A gentle slope means good persistency.

Two. A comparison of yield at 280 days in milk against yield at 60 days in milk. If she gives a decent share at 280 days of what she gave at 60, she is persistent.

Three. A test-to-test percentage, expressing yield at one milk recording as a percentage of an earlier recording, standardised to a 30-day interval. This is the one a farmer with a notebook can actually calculate, and the last lesson but one of this module shows you how.

Now the finding that should change how you think about a good cow. The literature reports that higher persistency together with a lower peak is associated with reduced metabolic stress on the cow and improved reproductive performance.

Read that carefully, because it says something counter-intuitive. The cow that peaks modestly and holds her yield is under less strain and gets back in calf more readily than the cow that peaks spectacularly and then crashes.

Why? Because a very high peak in early lactation is bought out of the cow's own body. In the first weeks after calving her appetite cannot climb as fast as her milk yield does, so she makes up the difference by mobilising her own body fat. The higher the peak, the deeper that deficit and the longer it lasts. The nutrition module covers the mechanism in full. What matters here is the consequence: a cow in that deep deficit does not resume cycling, does not conceive readily, and adds days to her calving interval, which the reproduction module showed is the number that decides whether she pays.

So pushing for the highest possible peak, usually by heavy concentrate feeding in early lactation, can undermine the very reproduction your whole calving-interval strategy depends on. You buy litres this month and pay for them with an empty cow for three months.

Do the comparison arithmetic yourself and it becomes obvious. Take two cows over a 300-day lactation.

Cow A peaks at 10 litres at day 50 and falls steeply, averaging about 4 litres across the lactation. That is roughly 1,200 litres.

Cow B peaks at 8 litres at day 55 and holds well, averaging about 5.5 litres. That is roughly 1,650 litres.

Cow A wins every conversation at the market. Cow B produces materially more milk, and she is more likely to be back in calf on time, which means she is more likely to be doing this again next year rather than eating through an extended dry spell.

One honest limit. A specific numeric persistency target, of the sort that would let this course tell you to aim for a particular percentage decline per month, was not available and none is given here. Any figure you see quoted as a universal persistency target should be treated with suspicion unless the person quoting it can say which system it came from. What this module gives you instead is the method: measure your own cow's decline, write it down, and compare her against herself from lactation to lactation and against your other cows. Your own records are the standard that matters.

So what actually creates persistency? Steady, adequate feeding right through mid and late lactation, rather than generous feeding at the start that tails off once the excitement of a fresh calving passes. Clean water always available. Comfortable housing. Freedom from mastitis, which takes yield out of a quarter and never fully returns it. And enough body condition recovered in mid lactation that she is not running on empty.

None of those is dramatic. That is the point. Persistency is what routine care looks like on a graph.

The Dry Period: Two Months That Pay For Next Year

Stopping milking a cow that is still giving milk feels wrong. It looks like throwing money away. It is in fact one of the highest-return decisions in the whole year, and this lesson explains why, and exactly when to do it.

The dry period is the deliberate rest between the end of one lactation and the next calving. During it, the udder's secretory tissue regresses, which is to say it breaks down and shrinks back, and then rebuilds itself ready for the next lactation.

That rebuilding is the whole point. The tissue that will make next year's milk is constructed during these weeks. A cow milked right up to calving arrives at her next lactation with an udder that never got the chance to renew itself, and the animal-science literature treats this regression and regeneration as important for the next lactation's peak and its persistency. So the milk you appear to give up by drying her off is not lost, it is invested, and it comes back next lactation with interest.

The recommended dry period length is 45 to 60 days.

Be clear about where that number comes from. It is temperate dairy-system extension guidance. A specific African smallholder recommendation, and any evidence on outcomes from shorter or longer dry periods in African crossbred or zebu cows, was not available for this course. So teach yourself 45 to 60 days as the standard target while knowing its origin, and if your extension service teaches something different for your area, ask them what it is based on.

Now the planning, which is simple arithmetic and can be done months ahead.

Gestation is 283 days. The dry period should begin 45 to 60 days before the expected calving date. So drying off should begin at approximately day 223 to 238 of pregnancy, which is roughly seven and a half months into gestation.

Work it from your own record. Take the service date. Add 283 days: that is the expected calving date. From that date count back 60 days for the start of your drying-off window and 45 days for the end of it. Mark both.

Here is the crucial habit: do that calculation the same day pregnancy is confirmed, not later. A farmer who knows the service date can mark the drying-off date on a calendar immediately, rather than waiting to notice declining yield and then guessing. Yield declines for many reasons. It is a poor signal for a decision this important.

What goes wrong at each end?

A dry period that is too short does not give the udder time to regenerate before the next lactation, and in the wider dairy-science literature this is associated with reduced yield in the following lactation. You keep some milk now and lose more later.

A dry period that is too long wastes feeding days on an animal that is neither lactating nor freshly calved. She eats, she costs, and she produces nothing, and the reproduction module already showed how expensive non-productive days are.

Specific yield-loss figures for dry periods shorter or longer than the 45 to 60 day target were not available for this course, so none are given. What you are being given is the principle and the planning method, which are enough to act on.

A few practical points about the drying-off itself. This is a management event, not just a date. A cow at the end of lactation should be dried off deliberately rather than allowed to trail off, and the udder-health module in this course covers the hygiene of the drying-off period, which matters because the udder is vulnerable during the first days after milking stops. Reduce her feed intensity as milking stops, keep her clean and observed, and watch the udder for heat, swelling or hardness in the days afterwards.

And plan her feeding through this period seriously, because it is not a holiday. The nutrition module shows that dry-matter intake typically falls by more than 30 percent in the final three weeks of gestation, at exactly the point the calf is growing fastest. A cow going dry is preparing for the hardest metabolic weeks of her year. Send her into them in good condition, neither thin nor fat, and you have done most of what can be done for her next lactation before it even starts.

Reading Your Own Milk Records

Everything in this module so far has been about a curve. This lesson is about getting your own cow's curve out of a notebook and onto a piece of paper, because until you can see it, none of the previous lessons can be acted on.

Start with what to record. You need three columns and nothing more.

The date. The cow. The litres, morning and evening separately.

That is the whole system. Morning and evening kept apart matters, because the two halves of the day carry different information. A cow whose evening milk falls while her morning milk holds is telling you something about her day, her water, or her afternoon heat, and if you only ever write one combined figure you lose that.

Measure the milk, do not estimate it. A marked jug or a spring balance costs very little and turns a guess into data. Estimating by eye rounds every small change out of existence, and small changes noticed early are the entire value of records.

Now the second column that makes records readable: days since calving. Write her calving date at the top of her page. Then any yield can be placed on the curve by subtracting. Yields listed by calendar date tell you almost nothing, because two cows at the same date are at completely different stages. Yields listed by days since calving can be compared between cows, between lactations, and against the peak-timing figures in Lesson 1.

Now draw it. Take a sheet of squared paper. Days since calving along the bottom, zero to 305. Litres per day up the side. Plot one point per week, using an average of that week's daily figures so a single odd day does not distort it. Join the points.

You now have the most useful piece of paper on the farm. Read three things from it.

First, the peak. Where is it, and how high? For a mature cow expect 40 to 70 days, for a first-calver 70 to 100. A peak that arrives very late suggests she started slowly, which usually means condition or feed at calving.

Second, the slope after the peak. Is the decline gentle or steep? This is persistency, and here is how to put a number on it using the test-to-test method from Lesson 2. Take a yield about a month after another and express the later one as a percentage of the earlier one. Suppose she gave 6.0 litres a day at day 120 and 5.4 litres a day at day 150. Divide 5.4 by 6.0, which is 0.9, so 90 percent. She held 90 percent of her yield across that month. Do the same calculation next month and the month after. A steady set of similar percentages is a healthy, persistent curve. A percentage that suddenly drops far below the others is the thing you are looking for.

Remember that no sourced target percentage exists for this course to give you. Your standard is your own cow, month against month, and lactation against lactation.

Third, the departures. A smooth curve is the baseline. A sudden step down is an event, and events have causes you can find:

  • A drop in one cow only, with any change in the udder, points at mastitis. Check her quarters.
  • A drop across all cows on the same day points at something shared. What changed? The feed, the water supply, the weather, the milking routine, the person milking.
  • A drop that follows a hot spell points at heat, and the breed module showed heat costs measurable litres.
  • A slow, steady sag below where the curve should be, without any sudden step, usually points at nutrition, and the next module tells you how to check her body condition by hand.

One warning about interpreting a drop. Do not conclude a cow is failing because her yield has fallen if she is simply far into her lactation. That is the curve doing what curves do. This is exactly why days since calving must be written down: without it, normal decline and real problems look identical.

Finally, keep these pages. A cow's curve from her last lactation is the best possible standard for judging her current one, and it is free.

Feeding The Curve, Not The Cow

A cow's needs are not the same in month one as in month seven, and feeding her the same way throughout is the most common and most expensive nutrition mistake in smallholder dairy. This lesson maps the feeding decision onto the curve you have just learned to draw. The nutrition module that follows goes deeper into the cow's body; this is about the shape of the year.

There are four stages, and each has one job.

Stage one, early lactation, from calving to peak. Her yield is climbing fast toward the peak at 40 to 70 days, or 70 to 100 in a heifer. Her appetite is not climbing that fast. She enters this stage with dry-matter intake already suppressed, since intake typically falls by more than 30 percent in the final three weeks of gestation. So for these weeks she is producing more energy in milk than she is eating, and she covers the difference from her own body fat.

The job in stage one is to get feed into her as fast as her rumen will accept it, and to make what she eats as energy-dense as your feed base allows, so that the deficit is as shallow and as short as possible. It cannot be eliminated. It can be limited.

Stage two, mid lactation, from peak until roughly the middle of the lactation. Her appetite has now caught up and passed her yield. This is the stage where persistency is won or lost. It is also the stage most often neglected, because the excitement of a fresh calving has passed and the cow looks fine. Keep the feeding steady here. A cow whose feeding quietly tails off after peak shows it as a steeper decline for the remaining months, and that decline is where a large part of the lactation total lives.

Stage three, late lactation. Yield is low, appetite is good, and she is pregnant. This is the cheapest time in the whole year to put condition back on a cow, because she is converting feed to body reserves rather than into milk, and she does it more efficiently now than she will when dry. This is the stage to correct a thin cow.

Stage four, the dry period. Her job is to grow the calf and rebuild the udder. Feed her to hold condition steady, not to gain. She should arrive at calving neither thin nor fat, because both extremes cause trouble in early lactation, as the next module explains.

Now the two mistakes, both extremely common.

The first mistake is feeding hard at the start and then easing off. It feels correct because that is when she gives the most milk. But it drives a high peak, which deepens the early energy deficit and delays her return to cycling, and then the easing off makes her decline steeper than it needed to be. You get the worst of both: a fertility problem and a poor lactation total.

The second mistake is feeding to fatten a dry cow. A dry cow is not working, she looks like she is resting, and it is tempting to build her up. But she should arrive at calving in steady, moderate condition, and a fat cow at calving mobilises fat faster in early lactation, with the metabolic risks the nutrition module covers. Fix condition in late lactation, not in the dry period.

Remember the boundary the source sets on all of this. Body condition should not swing by more than about half a body-condition-score point, roughly 27 kg of bodyweight, in either direction: not more than half a point lost in early lactation, and not more than half a point gained in late lactation. If your cow is swinging more than that, your feeding is not tracking her stage, and the fix is in the stage before the one where you noticed the problem.

One clear boundary about what this course will and will not do. It will not build you a ration. Working out how much of which feed to give at each stage, using crude protein and energy values for the feeds you can actually buy or grow, is a real skill with its own arithmetic, and this platform sells a separate course on cattle and steer feed formulation that teaches it properly. Take that course to build the ration. Use this module to know which stage your cow is in and what that stage is for. Half-teaching ration formulation here would be worse than not teaching it at all.

One Table That Runs The Whole Year

This is the table the reproduction module and this module have both been building toward. It is the single most useful planning tool in the course. Everything in it has been taught already; putting it in one place is what makes it usable.

Read it as days since calving.

Day 0. Calving. The colostrum window opens immediately and closes fast. This is the most time-critical hour in the entire year, and the calf module covers it.

Day 0 to 60, ranging widely from 17 to 150. Postpartum anestrus. No heat cycles yet. Her body decides when this ends, and body condition and nutrition are what it decides on.

About day 40 to 100. Peak lactation. Mature cows earlier in that window, first-calving heifers later.

About day 45 to 85, depending on the waiting period taught in your area. The window in which you should be detecting heat and serving her.

Day 21 after any service. Check for a return to heat. If she returns, the service failed. Re-serve.

283 days after a successful service. The next calving.

Day 223 to 238 of that pregnancy, which is 45 to 60 days before the due date. Dry off.

About day 300 to 305 after calving. End of lactation, if the conception and dry-off both went to plan.

Notice what that last line quietly says. A lactation of about 305 days and a dry period of 45 to 60 days adds to roughly 350 to 365 days. The annual cycle only closes neatly if she conceived on time. Every missed heat pushes the calving date later, which pushes the dry-off later, which stretches the lactation into a long tail of low-yield days, or forces you to cut the dry period short. Reproduction and lactation are not two subjects. They are one calendar.

Now use it. Take each cow and place her on the table this week.

If a cow is between day 0 and 40, her job is to eat. Yours is to get feed into her, watch her udder, and start looking for her first heat toward the end of that window.

If she is between day 45 and 85 and not yet served, that is your priority animal this week. Twice-daily observation, no exceptions. Every 21 days you miss here becomes 21 days on the calving interval, and the reproduction module put a figure on what that costs.

If she was served and is at day 18 to 24 since service, watch her closely for a return. This is your cheapest pregnancy test.

If she is confirmed pregnant, her dates are already fixed and should already be on the calendar. Nothing to decide, only to follow.

If she is in mid lactation and pregnant, her job is persistency and yours is steady feeding. This is the stage that quietly gets neglected.

If she is in late lactation, put condition back on her now while it is cheap, and check the calendar for the drying-off date you marked months ago.

If she is dry, hold her condition steady and prepare for calving. Clean, quiet, observed.

One cow, one line on the table, one decision. That is the whole system, and it works on one cow or on ten.

A closing word about why this table matters more than any single technique in the course. Almost everything that goes wrong in a smallholder dairy business goes wrong through timing rather than through ignorance. The heat was missed, so the service was late. The service was late, so the calving was late. The dry-off was not marked, so it was short or did not happen. The colostrum was given tomorrow instead of within the hour. Each individual failure is small and forgivable. Together they turn a 400-day calving interval into a 670-day one, and 670 days is roughly 45 percent less lifetime output from the same cow, the same feed, the same shed and the same work.

The table on your wall is what prevents that. Not more knowledge. Not a better cow. A date, written down, and read again in time.

Do this today: draw the table on the back of a feed bag, pin it in the shed, and write each cow's name at the point on it where she stands today. Then decide one action for each.

Yield climbs steeply for several weeks, peaks in the second month, then declines slowly. A mature cow still climbing well past 70 days had a delayed start.

2. Why does a first-lactation heifer peak later and lower?

Her peak comes at 70 to 100 days rather than 40 to 70, and mature cows peak about 25 percent higher, so a lower heifer peak is expected rather than a fault.

3. How should the 200 rule, estimating lactation yield as 200 times peak daily yield, be used?

It comes from a temperate high-input system with far higher peaks. What it teaches reliably is that total yield is driven by peak height and by how well she holds it.

4. A cow's yield drops sharply in the middle of the smooth downward slope. What does that suggest?

The curve declines gradually, not in steps. A sudden drop is a departure from the baseline, which is exactly why the baseline has to be recorded in the first place.

5. How much should body condition swing across a lactation?

Not more than half a point lost in early lactation and not more than half a point gained in late lactation. A bigger swing means the feeding is not matching her stage.

6. What does persistency describe?

Peak is one point on the curve. Persistency is the shape of everything after it, and over a full lactation it decides more of the total than the peak does.

7. What is high persistency combined with a lower peak associated with?

A very high peak is funded from the cow's own body reserves in early lactation, and the deeper that deficit, the harder it is for her to resume cycling and conceive.

8. Cow A peaks at 10 litres and averages 4 over 300 days. Cow B peaks at 8 and averages 5.5. Who produces more?

300 days times 5.5 litres is 1,650 against 300 times 4, which is 1,200. The lower-peaking, more persistent cow produces materially more milk over the lactation.

9. Why can heavy concentrate feeding to force a high early peak backfire?

You buy litres this month and pay for them with an empty cow for several months, and the reproduction module showed the calving interval is what decides whether she pays.

10. Why does this course give no numeric persistency target?

A universal target percentage decline could not be sourced. The teachable method is to measure your own cow's decline and compare her against herself and her herdmates.

11. What happens in the udder during the dry period?

The tissue that will make next year's milk is constructed during these weeks, which is why the literature links the dry period to the next lactation's peak and persistency.

12. Roughly how far into a pregnancy should drying off begin?

It is 45 to 60 days before an expected calving date that sits 283 days after service, so the whole date can be calculated in advance from one record.

13. Why should drying off not be triggered by noticing declining yield?

The calving date is already known from the service date, so the drying-off window can be marked in advance rather than guessed at from a signal with many possible causes.

14. What is the cost of a dry period that is too long?

She eats and costs money while producing nothing, and non-productive days are exactly what the calving-interval economics in the reproduction module warn against.

15. Why does this course give no yield-loss figure for a shortened dry period?

The principle is sourced and teachable, the exact figure is not, so the module gives the mechanism and the planning method rather than inventing a number.

16. Why should morning and evening milk be recorded separately?

An evening-only drop can point at afternoon heat, water restriction or a change in the day's routine, and a single combined number erases that clue entirely.

17. Which extra column turns a milk record into a readable curve?

Yields listed by calendar date cannot be compared, because two cows on the same date are at different stages. Days since calving makes every figure comparable.

18. A cow gave 6.0 litres a day at day 120 and 5.4 at day 150. What is her test-to-test percentage?

5.4 divided by 6.0 is 0.9. She held 90 percent of her yield across that month, and the useful comparison is against her own figures for the months either side.

19. All your cows drop on the same day. What does that point to?

A cause acting on one animal shows in one animal. A same-day drop across the herd means something in the environment or management changed, and it can usually be found.

20. Why keep last lactation's curve for the same cow?

No universal persistency target was available for this course, so the most reliable benchmark you can get is the same cow's own performance in a previous year.

21. Why does a cow run an energy deficit in early lactation?

She enters lactation with intake already down more than 30 percent from late gestation, then adds the demand of rising milk yield, and covers the gap from her own body fat.

22. Which stage is described as the cheapest time to put condition back on a cow?

She converts feed into body reserves efficiently at that stage, which is why a thin cow should be corrected then rather than by fattening her once she is dry.

23. What goes wrong when a farmer feeds hard at the start of lactation and then eases off?

It produces both a fertility problem and a poorer lactation total, which is the worst of both outcomes from what feels like the obvious feeding pattern.

Module 4 capstone

Draw the real lactation curve of one of your own cows and decide what it is telling you. Step 1: choose the cow you know best and find, or start, a record of her daily milk yield. If you have no history, begin today: weigh or measure the morning and evening milk separately and write both down. Step 2: if you have any past records at all, however rough, lay them out by days since calving rather than by calendar date, because that is the only way a curve becomes readable. Step 3: on squared paper, mark days since calving along the bottom and litres per day up the side, and plot every point you have. Step 4: mark where her peak was and count how many days after calving it fell. Compare that with 40 to 70 days for a mature cow and 70 to 100 days for a first-calver. Step 5: take her yield at about 60 days and her yield at about 280 days if you have both, and write the second as a percentage of the first. That is one accepted way of describing her persistency. Step 6: mark on the same sheet the date she was served, the date she is due to calve at 283 days, and the drying-off window 45 to 60 days before that. Step 7: write one paragraph answering three questions. Did she peak where expected? Did she hold her yield or fall away sharply? And was her dry period planned, or did it just happen?
